Jira ↔ HubSpot custom field sync without Zapier timeouts

Teams glue Jira and HubSpot together so delivery status reaches revenue, and deal context reaches engineers. No-code tools work until custom fields, volume, or timeout limits show up. Then you need a purpose-built sync.

What “good” sync looks like

  • Directional clarity: HubSpot → Jira for intake, Jira → HubSpot for status, or bidirectional with conflict rules.
  • Field mapping documented for standard + custom properties.
  • Idempotent updates keyed by HubSpot object id / Jira issue key.
  • Retry with backoff and a dead-letter view for poisoned payloads.
  • PII minimisation—sync the fields you need, not the whole contact dump.

Why Zapier paths fail at scale

  • Multi-step zaps hit task limits and silently lag.
  • Custom field types (picklists, users) coerce poorly.
  • Partial failures leave HubSpot and Jira disagreeing with no audit trail.
  • Timeouts on “get many issues” style steps.

Reference architecture

  1. HubSpot workflow / webhook on deal stage change → your EU endpoint (or Forge web trigger + remote).
  2. Normalise payload → canonical “work item” DTO.
  3. Upsert Jira issue; write Jira key back to HubSpot custom property.
  4. Jira automation or Forge listener on status change → patch HubSpot deal/ticket.
  5. Store sync cursors and last-success timestamps for ops.

Mapping rules that prevent chaos

  • One system owns each field. Example: HubSpot owns ARR; Jira owns sprint status.
  • Enumerate enum mappings explicitly (HubSpot stage ↔ Jira status).
  • Drop unknown values to a quarantine field instead of failing the whole sync.
  • Never overwrite a field with empty unless the event explicitly clears it.

Custom fields

Create matching custom fields on both sides before go-live. Use API names, not UI labels, in config. Version your mapping file in git. When marketing adds a HubSpot property, require a PR—not a silent Zap edit.

Security and GDPR

  • OAuth apps with least-privilege scopes.
  • Encrypt tokens at rest; rotate on a schedule.
  • Record lawful basis / purpose in your DPIA if you sync personal data.
  • Support deletion: when a contact is erased in HubSpot, define whether the Jira issue is anonymised or unlinked.

Acceptance tests before cutover

  • Create deal → issue appears with correct project/type.
  • Update custom field both directions without ping-pong loops.
  • Replay the same webhook twice → one issue.
  • Revoke token → alert fires; no silent data loss.
