HubSpot + Shopify: when the native integration is not enough

The native HubSpot–Shopify connector is a fine start for contacts and basic ecommerce analytics. It is a poor finish line once you care about metafields, lifecycle stage preservation, subscriptions, or multiple stores in one portal.

Common native pain points

  • Duplicate contacts when email matching is loose.
  • Deal/lifecycle stages overwritten by order syncs.
  • Metafields and line-item nuance missing from webhooks alone.
  • Multi-brand Shopify → one HubSpot needs source tagging the native app will not invent for you.

Custom middleware pattern

  1. Shopify webhooks (orders/*, customers/*, refunds) → your EU worker.
  2. Enrich via Admin GraphQL for metafields the webhook omitted.
  3. Upsert HubSpot contacts/companies/deals with explicit ownership rules.
  4. Optional reverse sync: HubSpot lifecycle → Shopify tags/metafields.

Mapping rules that prevent chaos

  • One system owns each field (Shopify owns shipping address; HubSpot owns MQL stage).
  • Idempotency keys on order id + event type.
  • Dead-letter queue with a weekly ops review.

When to stay native

Single store, simple funnels, no subscription apps, marketing OK with contact-level ecommerce data. Otherwise budget a proper integration—Zapier multi-steps usually recreate the same failures at higher task cost.
